Who to hire

The shape of person who does this job well — and whether you should be hiring it at all yet.

The first hire in almost every trade business, and in a regulated trade it is not optional — the certificate of qualification is what makes the work legal. Hire for the ticket plus diagnostic ability: anyone can replace a part, and the money is in correctly deciding which part.

Education

An apprenticeship completed and a certificate of qualification in the trade. The academic route is irrelevant; the hours and the ticket are the qualification.

Experience

Journeyperson plus two to three years for a lead. Ask about the last callback they caused and what they changed — a technician who has never had a callback has either not worked much or is not telling you.

Vertical / domain experience

Entirely domain. A ticket is trade-specific and often equipment-specific: commercial refrigeration, residential gas, high-voltage and controls are separate competences inside one trade, and a résumé rarely separates them. Ask what equipment they have actually worked on this year.

1Pre-seed
you, a laptop and an idea

The owner, if the owner holds the ticket. If not, this is the first hire and nothing can be sold until it is made.

2Seed
first money, first hires

One or two journeypersons plus an apprentice. The leverage comes from the apprentice ratio, which is capped by regulation in most provinces — check the ratio before planning the crew.

3Series A
a real org chart

A field leadership layer: leads who schedule and inspect other people's work, and a training path that keeps apprentices from leaving at ticket.

Can one person hold this and something else?

The whole point of the many-hats problem: which of these jobs merge safely into one person, and which merges quietly cost you money or control.

Merges well with

Lead technician who also estimates is the standard small-business arrangement and it works — the person who will do the job prices it honestly. It breaks at the point where estimating takes a day a week, because estimating loses to the emergency call every time.

Keep separate from

A technician who also answers the phone and schedules will drop one of the two, and the dropped one is always the schedule — which means the customer with the appointment waits for the customer who shouted.

Reading a candidate

Good signals

  • Explains a diagnosis in steps, including what they ruled out
  • Carries their own calibrated instruments and knows when they were last checked
  • Asks about your callback rate and warranty policy

Red flags

  • Ticket 'in progress' for several years
  • No interest in documentation or photos
  • Quotes a price before diagnosing
