Who to hire

The shape of person who does this job well — and whether you should be hiring it at all yet.

The seat to buy when the product works and the constraint is distribution — you can serve more customers than you can reach. It is distinct from marketing, and conflating the two is the most common structural mistake in an early go-to-market: a CMO shapes what the company says, a GTM lead decides which doors it walks through and builds the machine that keeps walking through them. The fractional version is unusually effective here, because the first job is choosing a motion and killing the other three, which takes weeks of judgment rather than a year of management.

Education

No requirement and no pattern worth hiring on. What transfers is a motion they have run end to end and can describe in numbers.

Experience

8+ years carrying a number, with at least one motion built rather than inherited. Match the motion, not the industry: product-led self-serve, SMB sales-assisted, enterprise field, channel and marketplace are five different jobs that share a title. Ask which motions they have decided against and why — a GTM lead who has never killed a channel has never had to choose.

Vertical / domain experience

Heavily domain-dependent where the route to market is relationships or platforms: partnerships run on who the person already knows and which ecosystems they have shipped inside. In a self-serve or SMB market, channel experience beats domain every time.

That occupation is broader than this role, so read it as an anchor, not a salary band — and note that a startup usually pays below it in cash and above it in equity.

What this role does at each stage

The same title means three different jobs depending on how much money is in the bank. Read the stage you are at, then read the next one — that is what you are hiring toward.

1Pre-seed
you, a laptop and an idea

The founder, entirely, and it should be. Founder-led selling is the research: the first fifty conversations tell you who the buyer is, what they already use, and what they will not pay for. Do not hire this away from yourself before you have those answers.

2Seed
first money, first hires

One motion, proven, repeatable by someone who is not the founder. This is usually a fractional GTM lead plus a single doer — not a team. The deliverable is a written motion: who the buyer is, what triggers the purchase, the steps from first touch to signature, and the cost of each.

3Series A
a real org chart

A real function with parts: partnerships for reach, SDRs for pipeline, RevOps for the plumbing, account management for retention. Now accountable for a pipeline number and a cost of acquisition the board will hold you to.

Can one person hold this and something else?

The whole point of the many-hats problem: which of these jobs merge safely into one person, and which merges quietly cost you money or control.

Merges well with

At seed, GTM and partnerships are the same person, and that person is frequently the CEO — partners want to talk to a principal. GTM plus RevOps also works early, because the person designing the motion should feel the pain of instrumenting it.

Keep separate from

The merge that looks sensible and is not. Marketing optimises the story and the brand — a long horizon, measured in recognition; GTM optimises the motion and the pipeline — a short horizon, measured this quarter. In one person the quarter always wins, and eighteen months later the company has a pipeline and no position. Keep them separate the moment both have a budget, and make the CMO and the GTM lead agree on one definition of a qualified lead rather than two.

Reading a candidate

What good looks like in an hour, and what should stop the process.

Good signals

  • Describes a motion in steps and costs, not in adjectives
  • Has killed a channel and can say what it cost to learn
  • Asks about retention and gross margin before asking about lead volume

Red flags

  • Partnership stories with no revenue attached
  • Wants to hire SDRs before the founder has closed anything repeatably
  • Treats marketing as a lead-generation service desk
